How to Decide Your Digital Marketing Budget with an Agency

A step-by-step method to set your digital marketing budget: revenue percentage, cost per lead maths and channel split, with worked Pune examples.

5steps to a budget
70/20/10starting channel split
60–80%of spend goes digital
Short answer

Work backwards from your sales target. Decide how many customers you need, divide by your lead-to-sale conversion rate to get the leads required, and multiply by your expected cost per lead to get ad spend. Add agency fees for SEO, content and management. As a check, most Indian SMEs spend 5 to 10 percent of revenue on marketing, and B2B firms 2 to 5 percent.

A better approach

Many businesses set a marketing budget by picking a round number, then judge the agency on whether that number "worked". A better approach starts with the result you need and calculates the spend that result requires. This page explains the method we use with clients in Pune and across Maharashtra, with worked examples you can adapt.

Target Leads Cost per lead Ad spend Agency fees
Sense check

What percentage of revenue should you spend on marketing?

Use revenue percentage as a sense check, not as the plan itself.

Typical marketing spend as % of revenue

Established B2B manufacturer or service firm2 to 5%
Established B2C business (clinic, institute, retail)5 to 10%
Growth-stage SaaS or D2C brand15 to 30%
New launch, first 6 to 12 months
Set by launch goals; often higher than steady-state levels

Within that total, digital channels usually take 60 to 80 percent for most Indian SMEs today, with the rest going to events, print, hoardings and sales collateral.

The method

How do you calculate your digital marketing budget step by step?

1

Step 1: Set the business target.

For example, 40 new patients a month, 150 admissions a quarter, or ₹50 lakh of new B2B pipeline a quarter.

2

Step 2: Work out how many leads you need.

Divide the target by your lead-to-customer conversion rate. If 1 in 10 enquiries becomes a customer, 40 customers need 400 leads.

3

Step 3: Estimate cost per lead.

Use your own past data where you have it. Otherwise use the indicative Pune ranges in the table below and refine them after the first 60 days.

4

Step 4: Calculate ad spend.

Leads needed multiplied by cost per lead gives monthly media spend.

5

Step 5: Add agency fees and long-term channels.

Add the management fee for ads, plus SEO, AEO and content, which lower your cost per lead over time.

Worked examples

The method, applied to real Pune businesses

Deccan, Pune

Worked example: a coaching institute in Pune

A CA coaching institute in Deccan wants 60 new admissions in the next quarter. Its counsellors convert about 8 percent of enquiries.

  • Leads needed: 60 ÷ 0.08 = 750 leads a quarter, or 250 a month.
  • Expected blended cost per lead: ₹250.
  • Ad spend: 250 × ₹250 = ₹62,500 a month.
  • Agency fee for ads, local SEO, AEO and social content: about ₹45,000 a month.
  • Total monthly budget: about ₹1,07,500. At an average course fee of ₹60,000, 60 admissions bring in ₹36 lakh for a quarterly spend of about ₹3.2 lakh.

More detail on admissions campaigns is on our digital marketing for education institutes page.

Chakan MIDC

Worked example: a B2B manufacturer in Chakan MIDC

An auto-components supplier wants 20 qualified enquiries a month from OEM and Tier 1 buyers across India. About a third of website enquiries are qualified.

  • Enquiries needed: 60 a month.
  • Channel mix: Google Search Ads for product keywords at about ₹1,500 per enquiry, plus SEO for 40 product and application pages.
  • Ad spend: about ₹60,000 to ₹90,000 a month.
  • Agency fee for SEO, AEO, technical content and ads: about ₹60,000 a month.

Channel split

How should you split budget between SEO, ads and social media?

A useful starting split for most SMEs is 70/20/10: 70 percent on channels that are proven for your business, 20 percent on channels you are scaling, and 10 percent on tests. In practice:

70%channels that are proven for your business
20%channels you are scaling
10%tests
Budget split by situation
Situation Paid ads SEO, AEO and content Social media and brand
New business needing enquiries now 55 to 65% 20 to 25% 15 to 20%
Established business lowering cost per lead 35 to 45% 35 to 45% 15 to 20%
B2B with long sales cycles 30 to 40% 40 to 50% 10 to 20% (mostly LinkedIn)

Paid ads produce leads quickly but stop the day spending stops. SEO and AEO take three to six months to build but keep producing enquiries and reduce your blended cost per lead every year. A balanced budget pays for both.

Seasonality

How should the budget change through the year?

Plan for seasonal peaks rather than a flat monthly figure. In Maharashtra, admissions campaigns peak after board and entrance results from April to July. Retail and real estate peak around Gudi Padwa, Akshaya Tritiya, Ganeshotsav, Navratri and Diwali. Clinics see seasonal demand for monsoon-related illness and for elective treatments before festivals and weddings. B2B buying is steadier but slows near the financial year end.

15–25%

Hold back 15 to 25 percent of the yearly budget for these periods.

Before you spend

What should you agree with your agency before spending?

Budget agreement checklist Agree in writing
  1. The business target and the lead and cost-per-lead targets that support it.
  2. What counts as a qualified lead, and how it is tracked in your CRM.
  3. A 60 to 90 day test phase with a review date.
  4. Who owns the accounts, data and creatives.
  5. A monthly report that shows spend, leads, cost per lead, customers and revenue on one page.

FAQ

Frequently asked questions

Common questions about marketing budgets, ad spend, cost per lead and timelines.

What percentage of revenue should a small business spend on digital marketing?

Most established Indian SMEs spend 5 to 10 percent of revenue on marketing, and B2B firms 2 to 5 percent. Digital usually takes 60 to 80 percent of that. New businesses and growth-stage SaaS companies often spend more, because they are buying market share.

How much ad spend do I need to get leads in Pune?

Most local businesses need at least ₹15,000 to ₹30,000 a month in ad spend to collect enough data to optimise. Indicative costs per lead in Pune range from about ₹100 for coaching enquiries on Meta to ₹3,000 or more for B2B and SaaS leads on Google or LinkedIn.

Should I spend more on SEO or Google Ads?

If you need enquiries this month, weight the budget toward Google Ads. If you plan to keep acquiring customers for years, increase SEO and AEO investment, because organic and AI-driven traffic keeps coming without paying per click. Most businesses do best with both.

How long before I know whether the budget is working?

Paid campaigns give reliable data in 30 to 60 days. SEO and AEO show early signals such as rising impressions and AI citations within two to three months, with lead growth typically between months three and six.

Is the agency fee part of my marketing budget?

Yes. Your digital marketing budget includes media spend, agency or staff costs, tools and content production. Track them separately so you can see the cost of each customer from every channel.

What is a good cost per lead?

A good cost per lead is one that keeps your customer acquisition cost well below the profit from a customer. If a customer is worth ₹50,000 in profit and 1 in 10 leads converts, a ₹1,500 cost per lead gives a ₹15,000 acquisition cost, which is healthy.
